Owners spend the first months of a renovation on the visible decisions. Stone, joinery, hardware, the shade of the walls. Those choices are reversible for a long time, some of them until the week before they are installed.
The decisions that are not reversible get made much earlier, mostly out of sight, and mostly by people the owner has not met yet. Where a drain can go. Whether a wall can take the load of a wall hung basin. Whether the water service feeding the house is big enough for what is being drawn on the plans.
By the time anyone is looking at samples, those questions are closed. This is what happens in that window, why it matters more than the finishes, and how a project that involves both a builder and a plumbing trade is supposed to run.
Plumbing locks in before any finish
The reason is physical. Water arrives under pressure and leaves under gravity.
Supply lines are flexible about where they go, within reason. Drainage is not. A waste line needs continuous fall, it needs the right diameter for the fixture load, and it needs to reach a stack that can vent it. Move a toilet three feet and you are not moving a pipe, you are asking whether there is enough depth in the floor structure to keep the fall over the new distance, and whether the joist you now need to cross can be drilled where you need to cross it.
The answer is a function of the building, not of the drawing. In a San Francisco house with dimensional lumber and a finished ceiling below, the honest answer is sometimes no, or yes at a cost that changes the design.
Which is why a plumbing trade that arrives after the drawings are complete arrives too late to be useful. The value of being in the room during design is not the pipe. It is telling an architect on a Tuesday that the island sink is going to need a floor build-up, while the plan is still a drawing rather than a commitment.
The sequence, and what happens at each gate
Demolition. Everything hidden becomes visible. This is the first honest look at the building, and the moment the budget either holds or moves. A good sub walks the opened structure with the builder and the architect before anyone frames anything back.
Underground, where there is any. Slab work, under-floor drainage, sewer connections and any exterior service runs. This is the least forgiving stage: it is buried by the following trade and correcting it later means breaking concrete or digging a finished garden.
Rough-in. Every supply and waste line run, every valve body set, every carrier and blocking fixed, sized and positioned against the fixture schedule. Nothing here is visible when the job is done and nearly everything here is permanent.
Inspection. The city looks at the rough plumbing before it can be covered. Work in San Francisco is governed by the California Plumbing Code and the city's own building code, and permits and inspections run through the Department of Building Inspection. An inspection failure at this gate stops every trade behind it, which is the real cost of a sloppy rough-in.
Close-up. Insulation, substrate, waterproofing. From here on, anything wrong behind the surface is a demolition problem.
Trim-out. Fixtures, valves, trim, connections, commissioning. Weeks of work compressed into the visible end of the project.
Punch and handover. Operation, alignment and finish checked as a set, with the designer present.
Two of those gates matter disproportionately. The inspection, because it gates the whole program. And the walk after demolition, because it is the last cheap moment to change your mind.
Moving fixtures, or keeping the footprint
The single question that moves a plumbing budget most is whether the fixtures stay where they are.
Keeping the footprint means reusing the drainage geometry that already works. New pipe, same routes, predictable cost.
Moving fixtures means new drainage geometry, and the cost is entirely about what is under the floor. A bathroom moving within the same joist bay with a crawl space below is straightforward. The same move on an upper floor with a finished plaster ceiling underneath means opening that ceiling, which brings in the plasterer, the painter, and possibly the room below being out of use for a month.
A useful rule for early design conversations: relocating a basin is small, relocating a shower is medium, relocating a toilet is the one that gets expensive, and stacking wet rooms above each other saves money on every floor.
None of that means keep everything where it is. It means know the number before the drawing hardens, because that number is a design input rather than a surprise.
What renovation uncovers here
Older San Francisco and Peninsula houses hide a consistent set of things, and a contingency that anticipates them is a plan rather than a fudge.
Galvanized supply at the end of its life. Steel pipe with a service life of twenty to forty years, installed decades past that, now feeding the house. Once the walls are open, replacing it is cheap. Once they are closed, it is a project of its own. The repipe article covers what that involves.
Cast iron waste stacks. Scaled, sometimes cracked along the invert, usually original. A stack that has to be replaced is a vertical route through several floors, and finding that out at rough-in stage is far better than finding it out at trim.
Drainage nobody permitted. Additions, converted rooms and mid century remodels are full of work that never saw an inspector. Anything that is being kept has to be brought up to code, and that scope surfaces during demolition.
Undersized water service. The line from the meter to the house was sized for a building with one bathroom. A renovation that adds fixtures, a multi-head shower or a second heater can exceed what that line will deliver, and no amount of pipe inside the walls fixes an undersized supply into the building.
A sewer lateral with a permit condition attached. In many jurisdictions a renovation above a stated construction value triggers a lateral compliance requirement. Better to find that in week one than at final inspection. The sewer lateral guide sets out how those requirements work here.
Structure that will not accept the plan. Beams where the drawing wants a drain. This is a coordination problem rather than a plumbing one, which is why it is best found while the structural engineer is still engaged.
Upgrades that only make sense while the walls are open
The marginal cost of these during a renovation is a fraction of doing them later, and every one of them is a job we are asked to do afterward at multiples of the price.
- A full repipe. If the house is pre-war and the supply is original, do it now.
- A hot water recirculation loop. A dedicated return line is nearly free while the framing is open and close to impossible to retrofit cleanly afterward.
- Water service upsizing, if the fixture count has grown.
- Seismic protection. Water heater strapping, flexible connectors, and a seismic gas shutoff valve where the jurisdiction or the insurer wants one.
- Whole house filtration or conditioning, which needs a location, a drain and service access, all of which are easy to provide now.
- Monitored shutoff. Location, isolation valves and the branch arrangement designed rather than retrofitted.
- Radiant floor heating, which is a floor build-up decision and therefore has to be made before the floors are set.
- Access panels for concealed valves, positioned somewhere sensible while there is still a choice.
Each of those is a conversation to have once, at design stage, with the whole list in front of you.
Working with architects and general contractors
A large share of our work is as the plumbing trade on somebody else's project, and high end builders bring us in for that specifically. The relationship works when four things are true.
We read the drawings and comment early. Fixture schedule against supply capacity, drainage against structure, valve bodies against wall build-up, and the questions that need an answer before the frame closes.
Submittals are real. Model numbers, rough-in dimensions and cut sheets confirmed against what was specified rather than against what is available. This is where a substitution gets caught, before it is installed.
Site conduct is predictable. Trades on a high end site are working in someone's house, often around neighbors, sometimes around an occupied portion of the building. Clean work areas, protection down, materials staged out of the way, and the same faces on site week to week.
Scope changes are handled in writing. We prefer a site walk before bidding, and we say plainly that a proposal written without a visit is a budgeting number rather than a price. Written proposals take about seven business days, or ten when fixture pricing is part of the request. When the scope changes mid job, it gets re-estimated rather than absorbed quietly and argued about at the end.
Builders who have worked with us know the last one is the point. A sub who never raises a change order is a sub who is either eating it or saving it for the final invoice.
The trim-out
Trim is where months of invisible work becomes the thing the owner sees, and it is compressed into the shortest window in the program.
What good looks like: escutcheons flat to the wall with no shimming visible, handles aligned across a room, spouts level and centered on the basin rather than on the cabinet, drain grates oriented consistently, tub fillers plumb, shower valves at the height that was drawn instead of the height that was convenient, and the finish unmarked on every piece.
What makes that possible is not skill at trim stage. It is the rough-in having been set correctly, months earlier, by someone who knew what was going on the front of it. Trim exposes rough-in. There is no way to make an out of position valve look right.
One firm for the construction and the plumbing
We do both. We build, and we are also the plumbing trade, which changes a few practical things on a renovation.
Sequencing is internal. The plumbing schedule and the site schedule are the same schedule, so the argument about who held whom up does not happen.
Nobody is negotiating scope at the boundary. The place a project usually loses money is the seam between trades, where each one priced up to the edge of the other's work and neither priced the middle.
And the mechanical thinking arrives at design stage rather than at pricing stage. Our own whole home renovation and kitchen and bath work runs this way, and so does the work we do as the plumbing sub for other builders, which is a large part of what we do.
